audio immediately fades to mute

my imac was silent.
everything in the settings looked normal.

i restarted, and heard the start up chime, but then suddenly the chime faded to mute. (true each time i restarted).
when i plugged my earphones in, i could hear the audio of my itunes.
when i unplugged my earphones, the sound came out the main speakers, then it immediately faded to mute again. (true each time i tried this).

any thoughts?
