Custom/changing app icons

Trying to create custom icons for certain apps but having some issues.

I make the image in PS, save it and then change the file to .icns. I replace the original icns file with mine, but the icon appears as the sheet with the letter "A" image.

Any thoughts?

The following method worked for me even with applications and PNG files (to store the opacity). No need for ICNS files.

How to set an icon for an application, file or folder & restore to the original icon​

Option 1. CandyBar
Option 2. Choose the application you want through the finder. Get info (CMD+I). Either open the image with preview or get info on the image as well. Copy the image (CMD+C). Click the little icon on the top left of the get info screen. The outer-edge should go blue. Paste. (CMD+P).
