Dont have an Homepod but it should work with 14.1. Did you update your HomePod?
Yes, updated homepod and an iPhone and an iPad for good measure.
Asking HomePod to send an intercom message, HomePod says go ahead, I dictate something and HomePod says that Intercom is not turned on in the Home.
Go into the Home App on the iPhone/iPad and there's no sign of Intercom there.
 
Homepod 14.1 release notes say it has intercom. iPhone 14.1 release notes don't mention it. I've installed both and can't find that it's available with 14.1

I don’t have a HomePod, yet, but I’m on the iOS 14.2 beta& on my iPhone I activate Siri and say Intercom & she tells me I don’t have a HomePod set up.

I’ve not seen it mentioned for iOS 14.1c possibly it’s an iOS 14.2 specific feature.
 
I am on the 14.2 iOS beta and updated my HomePod this afternoon to 14.1. If I say "Intercom" to Siri on my iPhone, it says "Go ahead". Then, if I record a message, I get "you must set this up on your HomePod". If I go to my HomePod settings, "Intercom" is set to "On". Guess its not quite ready for primetime.

For one thing it isn’t even a real intercom feature. Sending short recorded audio messages back and forth is not an intercom, it is merely audio messaging. So yep, it is far from being ready for prime time.
