I have found the theme I want. But a couple of the icons are still stock and I wanted to change them. Like the messages icon. I wanted to use the iChat logo. I downloaded the image and changed the name to Messages.png and made a folder in private/var/root/library called Themes and made another folder called Winterboard and another called Icons. so it's private/var/root/library/themes/winterboard/icons. this didn't seem right when i read it online but I tried it and it didn't work. So am I putting it in the wrong place? or can i not just download an image file from google images and rename it? What am I doing wrong? thanks for the help

You need to put it in the icons folder of the theme you're using.

So it's private/var/root/library/themes/*yourtheme*/icons.

When you drop the new icon in it'll ask if you want to replace the current one.

themes isn't there unless i create it. I downloaded the theme from cydia. is that going to be an issue with changing the icon? I don't see my theme anywhere

If you downloaded the theme from Cydia, you should have the folder in /Library.

If it's not there I don't know what to tell you.

yeah it works. you have to go all the way back. even before private. /library/themes/"themename"/icons and just drag it in. just make sure you have the right size. at first i used a 128 mb i think file and the icon took up the bottom left 1/4 of my springboard. lol. i think i ended up using a 64mb file. here's the end result. messages is what i changed.
