Has anybody setup an external disk to work as timemachine:
1) when plugged directly to a mac (DAS)
2) when plugged to a file server (NAS)

There are several scenarios, but one that comes to mind is connecting the external drive to the mac directly (DAS) and do a first backup, then, plug the external drive to a file server (NAS) to continue the backups thru network. The initial backup benefits of USB3 speed, while the incremental backups are made conveniently thru the network.
If at some point a backup is too big for the network, you just plug the drive again directly to the mac

Any ideas ?

No you can't do that. DAS TM is to an APFS volume in a container on the disk. NAS TM is to an APFS volume inside a sparse bundle.

Use a DAS if possible, the performance and reliability is much better.
