My late 2015 iMac recently went kaput with the disk with the question mark flashing. Took down to the Genius Bar and they said the hard drive was gone and said they would repair it with a new one for a couple hundred bucks. Few days later they called back and said because I had gotten a custom config when ordering the iMac they would not (as co policy) do the repair work. On the phone I asked the tech "but you are NOT saying I couldn't watch a YouTube video and figure out how to DIY it?" And he said, "no I am NOT saying that."

After watching a few vids I decided I could hopefully DIY it. I picked up the iMac, purchased the kit described in this video with a 1TB SSD.

Opened up the Mac, found that the hard drive slot is empty (maybe they took out the old drive at the store?) but also no SATA cable, no way to connect a new drive (that I can see with my limited YouTube DIY knowledge).

Regarding the "custom configuration" I originally ordered, I don't have detailed specs on what they did but I did get the "512GB Flash Storage"

Any way to salvage this DIY project at this point?

March that machine right back to the store and demand a fix or discount.

Buy law they are required to return your computer with at least the same parts you brought it in with.

If they won't settle, file in small claims court. You will win. Wife did on a similar case.
