This thread has been a lifesaver - thank you all! As someone else mentioned, grandparents not being able to see pictures of the grandkids was resulting in countless follow-ups about why they couldn't see the pictures. This morning I was sick enough of it to actually dig into the behavior further. From everything I've found, Apple never formally acknowledged this issue, so I spent 2+ hours jumping through pointless hoops to find out none of the usual suspects (need to reconnect, resync, update permissions, etc) were part of the resolution. Only after I isolated the behavior of this being an issue with uploads of portrait mode photos to a shared album could I make any headway in resolving. Thankfully, isolating the portrait mode portion of the behavior led me here and y'all did the rest of the heavy lifting for me.
 
Do we need to re-add the old portrait photos that were greyed out?
Based on my experience and everything I have been able to find, yes. The good news is this issue will be isolated to portrait mode uploads to a shared album while using the 15.1 iOS.

To simplify the recovery process, I found that the same portrait mode photos that shared album users weren't able to see also weren't visible on my MacBook Pro. A quick cross-reference of the greyed-out photos from my MacBooks against the pictures I could see on my phone allowed me to quickly re-upload. Naturally, there's more than one way to fully resolve the issue. This approach just helped me save time and be self-sufficient in fully resolving the issue, as the interactions with grandparents (shared album viewers) were not helping matters.
 
it seems my family members still get the greyed out portraits when they upload but mine are fine. Could it be because I’m the owner of the shared album?

Yes. Same issue - also appears to be portrait photos.

I read this thread and checked everything was updated correctly, but images are still greyed out. This includes images I think were uploaded from a device with 15.2 on (but I am now doubting myself).

Some test uploads I just did seem to have corrected the issue but others just a day or so ago are still broken. Perhaps all my devices needed updating, not just the source iPhone (I am sharing from a Mac in some cases although all the images originate from the same iPhone).

Update: I spoke to Apple support who acknowledged the known issue. They said that upgrading all devices to the latest OS should fix but since it didn't for me, they asked I turn off shared albums, wait 10mins, reboot and turn shared albums back on (same advice for all iOS and MacOS devices).

I've done that and I can now share portrait mode pictures OK but the previous images haven't recovered. I've decided just to re-share them.

My case was 101596147080.

Had same issue. Portrait mode photos showed up grey to others in shared album. Everyone updated to 15.2.1 however all shared photo albums with portrait mode photos remained greyed out. Tried rebooting, log out and login for iCloud and iPhotos - still grey. I had to reupload all the portrait photos and now they show up in shared albums for others. Pretty sloppy bug, Apple…
