Xs Max spring 2019 to 15 pro last fall. There were three issues that made me upgrade:

1) terrible comms. Bad modem
2) only had 64gb storage
3) just too big and unwieldy

If those weren’t issues I’d have kept it for a decade

From iPhone 7 to iPhone 11 2017- late winter 2020 almost 3 years. The iPhone 7 was my first iPhone, after that I bought an iPhone 11, 14 and now a 15 pro. Big upgrade from touch id to Face ID! The 14 to 15pro was the shortest, just about a year between them... I didn't need the upgrade, but I wanted to try a pro this time.
I will never go back to android phones again.

4.5 years for me as well with an XS Max. I would still be using it, but did not want to pay to have the lightning port fixed. I sidegraded to a 14 Pro. I was fine with the space of the XS Max as I had 256GB, my 14 Pro is 1TB. The price was the same except my 14P is brand new, and my XSM was certified pre owned. I swear it was a new phone though lol. I treat my new phone a little nicer at work.

iPhone XS still going strong after 5 years.
Could potentially see changing the battery.
Can't justify the expense $$$ for a new model + no features that seem overwhelming

iPhone 12 Pro to iPhone 15 Pro, three years.
Wasn't really necessary, the iPhone 12 Pro was working just fine.
 
My biggest gap was between the first two iPhones - a 3G in spring of 2010 to a 5 in January 2013, about two years and 10 months. Since then I have gradually sped-up with my last change from a 12 mini to a 14 after about 18 months. I'll probably await the 16 launch, which will see the next upgrade at around a year and 8 months.
 
From the Xs Max to the when the 14 pro max was released and then I got my wife's 12 pro max. So a good 4 years. Tempted by the future 16 pro max with its new bigger screen size and better camera and the usb c port.
 
I currently have an iPhone 8 Plus, which I got from new in 2017. I since had the battery changed at an Apple store, but they damaged it when replacing the battery, so they gave me a replacement device.
My replacement device works fine now. It's a bit slow, and sometimes unresponsive, and doesn't run the latest iOS, but it works most of the time. I am looking at changing for a new device, not sure if I should go for an iPhone 15, I like the Touch ID.
 
I’m very impressed with how long people keep their phones! 12 months is my best. That being said, I was very underwhelmed this last year going 14PM to 15PM. I’ll likely keep this now for 3 years

My XS is going strong at nearly five and a half years, having replaced the battery a few months ago. It feels like the CPU is still plenty fast enough, but feels slower due to frequently having to reload apps. This reinforces my view that Apple is doing planned obsolescence of iDevices by giving them not enough RAM. An A12 chip with 8GB would be more than just good enough for another couple of years.
 
Right now, this is the longest and still counting everyday, since the release of iPhone 13 mini, so... About 2 years and 4 months. Probably I'll wait a couple more years.
 
Over 6 years, still using X, with no immediate plan to upgrade. Apple no longer feels trustworthy for first-major releases ("rule of zero") in hardware or software. Since I'll be waiting months for Apple to admit and fix mistakes, I might as well wait the rest of the year or model cycle. At some point, I ceased looking forward to device replacements; I don't instinctively think of it as upgrading, per se; it all just seems like more expense and more trouble.

Longest was my iPhone 11 Pro Max from 2019 to 2023. (four years). The battery life was still excellent when I traded it in, too. My only regret is not knowing how much longer it would have lasted.

I probably could have gone another year, even. But I really wanted the camera upgrade and USB-C.

My thoughts are same as you but…after every release of new iPhone, I will replace with new 🫣
