2-3 years here. Just upgraded to an 11 Pro from an original X. (Gave X to my wife). Love the 11 Pro, but honestly, if my wife didn't need a new phone, had a 7, I would have waited at least another year yet. With that said, I am loving the camera updates on the 11 Pro!
 
In the early days there was enormous improvement from year to year. I waited two years, but the temptation was there almost every year.

Today the iPhone is a mature product. Every feature is more or less good enough, so improvements to these features are far less compelling.
 
Upgraded to a Pro Max from a X. Don't know what will happen next year. I try to go every 2 years or so. It really has gotten to the point where every year makes no sense.

I don’t upgrade every year it’s either every 3rd year or at the very soonest every 2nd year.

I have an 11 Pro Max and I don’t see the need to upgrade next year for a smaller notch and 5G that I can’t utilize with my carrier for at least another couple years.

My phone usually gets handed down to my youngest son who by the time is finished with my hand me down has had it for 4 to 5 years.

I’ve been in this upgrade cycle for the last six years.
 
Its crazy to me how everyone wishes to upgrade every year. I have an XR and my wife got an 11. I used for 3-4 days and honestly couldn't find any reason to upgrade. Sure the night camera is amazing but I can't even recall when I wanted to take a photo at night and really missed out. How long do you keep your current phones for?

I don’t. Only if new changes or a color.

I had the 6+, 6s+ 7+(Jet Black) and now the (Yellow) XR.

I'm quite the opposite, I get bored after a few months and want something new to play with. By July I'm usually chomping at the bit to see what the new iPhone has to offer.
I don’t find phones as interesting as they used to be and I’m glad I’m not losing money each year on upgrades. Whatever works for us.
 
I used to upgrade every year or so, but have now had my iPhone X for almost two years. I'd been planning on upgrading when the new phones are out, but now after doing a test of low light photography against my girlfriend's 11 Pro Max, I'll definitely be ordering a new phone soon.

That's about how often I use mine. Its primary functions are some basic music/photo/video editing and web browsing, none of which require a late model Mac. Again, I'd love to have one of the new models, but I really don't feel that it's a financially responsible decision in my use case.
I got the Smart Keyboard and that’s essentially replaced typing for me. It’s pretty comfortable to type on even better than the 2017 MacBook Pro keyboard.
 
Upgrade every 3-4 years. From my experience, beginning around the 3 year mark and with the latest iOS, the battery life is miserable and things start to become slow. Upgraded this year to the 11 Pro so I'm hoping it won't be crappy within 3-4 years.
 
4s,6,6s,and now an 8 which is two years old. I won’t be upgrading for at least another year. As already said, phones are so good now there isn’t really any reason for a light user as myself to upgrade.

My battery is still at 94% after 2 years of use so even that should last me at another year or so. I’m most interested in the rumored 5.4 iPhone if that ever materializes.

What did you upgrade from?
 
It varies for me. Over the last decade I’ve had one Symbian, four Androids and with my pro max now four iPhones.

I only kept my 3GS and 4S for half a year each, same for two of the Androids. I kept my Galaxy S7 for two years, my iPhone 7 for one.

Planning on keeping my Pro Max for three years.
 
When there is a game changer. 3.5”, 4”, 4.7” screen were game changers. Then all-screen no home button design with iPhone X. Screens then were big enough and even too big. With my current X, don’t know what next game changer could be. 5G is 3 years out at least. Considering reasonably priced battery change, perhaps my future update will be driven only by loss of iOS support.
 
About every 3 years for me. That’s usually a good period of time for the hardware to advance to make it a pretty nice upgrade.

The phone is a tool that I need to "just work" so I don't get bored by it nor do I mess around with it. Heck, I don't even change wallpapers.

I used to upgrade every year but that was back when 1 major iOS update = slowdown but still acceptable performance and 2 updates = major slowdown (even with just basic UI elements). Nowadays, I still find A9 to be perfectly adequate and that's what, 4 years old? More than performance and features, it's battery life that dictates my upgrades right now.

Apple seems more driven to push out new bells and whistles as the baseline functions of the device become increasingly buggy and non user-friendly.
I want reliable communications devices, not a pocket camera.
I won't be upgrading until my device is close to unusable.
