Have 2 Xs one 12.1 and other 12.0. (not yet updated), 12.1 is indeed tad slower.

Animates are much improved. But for me apps load feels slower...I dont know, I sort of gave up.
 
Stupid question, but how did you get 12.1 when you had beta 5? Mine says up to date because it thinks im already on 12.1
cant force the update?

No change on my Max. I’ve always seen the padlock since day one. No issues here.
 
I just updated my X to 12.1 and yep, my face ID unlock is noticeably slower. There's that little extra pause right after the padlock animation that wasn't there before. Well that's disappointing.
 
I don’t even notice the unlock process most of the time.
I wake it up and I’m already looking at it and I swipe.

I for one when I huge update comes out, well all of them I do Icloud backup and then I fully RESTORE my phone and it will download and install the Whole 12.1 file and not just pieces--you get a much better install that way! So if you updated OTA then I would suggest Wipe it clean and do a fresh install!!
No please, don’t suggest a time consuming reinstall before understanding the true background of the problem. Apple has changed the unlock procedure on 12.1. It kind of sucks but no reinstall will fix it.

I really think people here must stop shouting out as a first suggestion to reinstall.

I just updated and it's sometimes slow and sometimes fast. LOL
Yes, first unlock try is as fast as before, second and so on is as slow as it was with iOS 11.
 
I just did a reset and erase. Setup as new with no restore, setup face ID and the speed is back. No loading delay.

Im just doing a restore from backup now to see if it stays or if it goes bad again. Will report back.

My Max on 12.1 seems a lot like X was on 11. I swipe up, look at a black screen with the text “Face ID” and then see the padlock animation, before the screen is unlocked. Just over one second all in all, I believe...

Hopefully someone will do a video of side by side comparison.
 
Its so bad they have done this
The change Apple made is this:
First try is as quick as before.
Second try (and later) has a delay with an extra animation on the unlock icon. Second try is also delayed by a message on top of screen saying that you must pull the screen up to activate a new try to face unlock.

In your case the phone has probably already tried to unlock when you actually want to unlock it and hence the delay.

I don’t like this but I think it’s intentional by Apple. It could be that a lot of phones was unintionally unlocked on 12.0 and 12.0.1 just by doing other things than actually wanting to unlock the phone since it did several tries before triggering a message to pull the screen up to activate a new try to unlock with Face ID. It happened to me several times when cleaning my screen. Face ID was so fast the screen unintentionally unlocked when I cleaned the screen—but I loved it!

Update: Wipe and setup as new it has a delay but its smaller

Restore from backup: Delay still there

Restore from backup and reset settings: Delay still there

Always fine on first unlock, slower on later ones.
 
My Face ID has always (and still is) lightning fast on XS Max. I did have to recreate my Face ID because it was being slow originally (on 12.0) but ever since doing that it has been extremely fast. I rarely see the padlok animation, that’s only if I am moving the phone when trying to unlock it. 95% of the time it opens right up to home screen, no padlock animation.

To people having issues (especially on the XS), is recommended scrapping your Face ID and setting it up again from scratch.
