I'll be keeping my iPhone X for AT LEAST another 2 years. Performance is great, camera is very good, and overall I'm very happy with the phone. I used to be an "upgrade every year" guy, but the last couple years I haven't seen a big enough incentive to do that. I can definitely see the attractiveness of getting the latest and greatest though ...

The only thing I can think of offhand that would make it a definite upgrade would be usb-c, but I don’t foresee that this time around. Still, I can dream. USB-C all the things!

Lighting is still too relevant for USB-C to be predominant with the iPhone. If anything, Apple might provide an adapter to start the transition, but there’s no indication that lightning will be abandoned in favor of USB-C altogether as it currently stands.
Oh, I do agree. Of course, I thought the headphone jack was pretty relevant too. Like I said - I mostly know it won't happen - but it's still nice to dream, and it would definitely make me upgrade, since most of my life is USB-C already. (My laptop, tablet, camera, external SSD, external keyboard, monitor, all use USB-C primarily.)
I only upgrade if there is a 1 TB storage option and/or 5G modem in it. 512GB is outdated for my use.So reading through my news stories today I keep seeing stories show up about the leaked iPhone 11 images.
